§1 — THE PROBLEM IN YOUR FIRM

Nobody owns it, so it decays on a schedule.

SCENARIO

The pilot demonstrated well. Six weeks later a form field changed upstream and the intake automation started dropping a field silently. Nobody noticed for a month, because monitoring it was not anyone’s job.

Meanwhile the templates have drifted apart — three variants of the same engagement letter, nobody certain which is current. Intake leaks somewhere between the phone and the matter record, and the leak is discussed but never measured.

Nobody planned any of this. It accumulated while the firm was busy practising law.

An AI deployment is not a delivery, it is an ongoing obligation. Something has to translate the next request into a specification, gate what reaches production, watch the deploy, and triage when model behaviour drifts. When nobody holds that, the system does not fail — it degrades, quietly, until staff route around it.

It is the same class of problem as a decayed platform with live users, with the same correct answer — incremental restoration against a working system, not a clean-slate rebuild you cannot afford to have running for a year.

An instructional support platform serving schools and districts. Not a greenfield build — the harder situation. A real product, real paying customers, real revenue, and seven years without a major refresh. User experience degraded to the point of active complaint, customers beginning to churn, and delivery slow enough that the roadmap had stopped being credible.

The trap here is the rewrite. It is emotionally appealing, it is the wrong answer, and it takes eighteen months during which no customer sees anything improve while the churn continues. We did not rewrite. We took over the full product development process and rebuilt the delivery pipeline as a system: request → specification → design → build → a client-side QA gate — nothing ships without it → monitored deploy. Weekly cadence, for years, on a live revenue platform.
